Most Bearing Buyers Are Asking the Wrong Question
The most valuable thing a bearing supplier can say is, “That's outside our specialty.” Not “we can get it.” Not “we'll figure it out.” That sentence has saved me more money than any sales slogan I've used. (And I've used a few.)
If you've ever bought bearings, you know the pattern. You ask for a part number, the supplier says yes, then the real problem shows up later. I'm a procurement and applications guy at an authorized NSK distributor. For eight years, I've handled orders for NSK bearings, linear guides, ball screws, actuators, servo motors, and roller chains. I've also made mistakes. I've personally documented 14 significant mistakes, totaling roughly $18,000 in wasted budget. The pattern behind those mistakes? I said “yes” to requests that should have been redirected.
The conventional wisdom in supply is that customers want a one-stop shop. My experience with thousands of order lines suggests otherwise. What customers actually want is a supplier that knows the edge of its own expertise. A specialist who says “this isn't my thing, but here's who handles it” earns more trust than a generalist who tells you what you want to hear.
The “Yes” That Cost Me $1,200
Let's start with a concrete example. In my first two years, I quoted deep groove ball bearings NSK 6206 series for a customer's fan assembly. The load was fine. The speed was fine. The customer's specification called for CM radial clearance, which is common for electric motor bearings. I confirmed the part number but not the full suffix. I knew I should verify the full suffix. But I thought six digits were enough. They weren't. The bearings went out, and the motor ran hot. Not because the bearing was defective. Because the internal clearance was wrong for that fit.
The rework cost about $1,200 and added a week of downtime. Worse than expected, and completely avoidable. That was the first time I learned that “close enough” is not a bearing specification. Suffixes are not decoration.
Now the team checklist starts with the obvious: verify the complete part number, including clearance, cage, and seals. It's not glamorous. It works. That same checklist has caught 47 potential errors in the past 18 months. Not bad for a piece of paper.
Right Part, Wrong Fit: NSK Roller Bearings
A similar thing happened with NSK roller bearings in September 2022. I supplied a spherical roller bearing for a pulverizer. The bearing was the right size and the right load rating. I didn't ask about the housing bore condition before recommending the replacement. The customer installed it anyway. The housing was worn and out of round. The bearing failed early.
It wasn't a manufacturing issue. It was a mounting issue. But it was my miss because I didn't ask the question. The bearing wasn't the problem; the condition around it was.
That's the lesson that changed how I talk to customers. I don't just ask what bearing they need. I ask what it's mounted in, how it's lubricated, and whether the motor is on a VFD. If the answer is “we don't know,” then we find someone who does.
A VFD Question Is Not a Bearing Question
One of the most common non-bearing questions we get is, “What does VFD stand for?” It usually shows up in an email with a photo of a motor and a rattling bearing noise. VFD stands for variable frequency drive. A VFD can be the real reason a bearing fails prematurely.
According to ISO 15243, electrical discharge damage is a recognized bearing failure mode. If a VFD is sending shaft voltages through the motor, the bearing can develop fluting or pitting even if the bearing itself is perfectly good. In those cases, I can recommend an insulated NSK bearing. But if the grounding and cable shielding are wrong, the problem comes back.
So I say this to customers: “I'll help you choose the right bearing. But if the drive setup is the root cause, you need an electrical engineer, not a different bearing.” Sometimes that means we don't close the order in one phone call. But it also means the order we do close is the right one.
Linear Bearings and Rails Are Not a Machine Design Service
Here's the mistake I keep mentioning to new hires: linear bearings and rails are components, not a machine design. A customer once asked me to supply linear bearings and rails for a packaging machine. Then they asked if we could design the carriage plate too. I said yes because we wanted the order.
The rails were fine. The bearings were fine. The plate was not flat. We got the blame because we were the ones who said yes. I should have said, “We can specify the linear bearings and rails. The carriage plate design belongs to your machine builder.”
That's the “professional boundary” thing again. Every time I ignore it, I regret it. Every time I respect it, I keep the account.
What About a Ball Bearing Compound Bow?
Sometimes the boundary is physical. A customer once asked about a ball bearing compound bow cam. It's a real request. But compound bow design has its own forces, cam profiles, and tolerance stacks. I'm not a bow engineer. I can look at the bearing that fits the shaft and the load, but I can't tell you the right cam profile. That's not false modesty. That's knowing the difference between a bearing and a mechanism.
Honestly, if I try to fake my way through something outside our expertise, the customer will find out later. And that discovery costs a lot more than a quick referral.
The Reframe: “I Don't Know” Is a Signal
You might think a distributor that says “I don't know” sounds weak. I used to think that. I thought every “no” was a lost sale. I only changed my mind after the plate design mistake and the clearance mistake and a few other thousand-dollar lessons.
Now I believe the opposite. A specialist who knows where their expertise ends sends a clear signal: when they say “yes,” it means something. A vendor who claims they can do everything is, in my experience, the one who disappears when the problem gets hard.
Our company has a broad catalog. We handle NSK bearings, linear actuators, linear guides, ball screws, servo motors, and roller chains. That's a lot of ground. But it is not infinite. And I'd rather be excellent inside that boundary than mediocre outside of it.
So if you ask me a bearing question, I'll be honest. If you ask me a VFD question, I'll tell you what VFD stands for and whether the bearing is actually at fault. If you ask me to design a compound bow, I'll save us both time and redirect you to someone who actually knows. That's not pushing business away. It's building the kind of trust that brings it back.
